From fragmented operations to a scalable Korean commercial platform
Rebuilding Hucord’s operating system across data, digital commerce, fulfilment, collaboration and product strategy.
Starting point
Hucord had established local sales through selected clinics and retail relationships. The next stage was to create an owned digital sales channel and the integrated systems needed to scale it.
Mandate
Rebuild the commercial machinery behind the Korean business rather than simply replacing one website or software tool.
Operating build
An integrated platform spanning operational data, digital commerce, fulfilment, collaboration and commercial decision-making.
Commercial trajectory
The engagement established an owned digital sales channel generating approximately 3 to 4 million KRW per month, with the channel later growing to approximately 30 million KRW per month after handover.
The engagement-period result and subsequent post-handover growth are distinct stages of the commercial trajectory.
Executive summary
Hucord had already created product demand and valuable local sales relationships. Its next commercial chapter required an operating platform capable of converting that foundation into owned digital growth, stronger visibility and greater scale. The engagement connected data, digital commerce, fulfilment and collaboration through one operating model.
This was not a technology refresh. It was a transformation of the commercial machinery behind Hucord’s Korean business.

Build a business that could see, sell and scale
The transformation was designed to establish dependable operational visibility, integrate manual processes and create an owned, commercially viable digital-commerce platform. It also needed to move fulfilment toward more scalable specialist infrastructure, strengthen marketing and product decisions, improve team productivity and retain client control of the resulting systems and data.
The goal was not digitisation for its own sake. It was control, visibility and scalable growth.
One transformation, five connected operating systems
Data and operational control
Distributed operating information became one dependable commercial picture.

Turning operational control into commercial momentum
- 01Reliable data
- 02Better decisions
- 03Stronger digital commerce
- 04More efficient fulfilment
- 05Focused marketing and portfolio choices
- 06Scalable revenue growth
As digital commerce matured, stronger marketing could convert more effectively into owned-channel growth. Scalable fulfilment created capacity, integrated visibility supported commercial decisions, and clearer operating practices helped the new tools translate into everyday execution. Growth and cost reduction came from redesigning the whole system.
The result came from connecting data, commerce, fulfilment, people and decision-making into one operating model.
Making transformation commercially viable
A global delivery model was selected as a strategic sourcing and commercial-architecture decision, retaining performance, quality and ownership requirements while delivering the platform at approximately 90% lower cost than local estimates.
Strengthening commercial focus and capacity
Portfolio focus was sharpened, marketing and brand-management capability were strengthened, and existing capacity was directed toward the products, channels and activities with the strongest growth potential.
- 01Remove
- 02Strengthen
- 03Focus
This was organisational design: removing drag, reinforcing the capabilities the business needed and directing existing capacity toward higher-value commercial work.
Creating an owned digital revenue channel and the platform to scale it
- Before the engagementSelected local sales channels
Hucord had established sales through selected clinics and retail relationships and was ready to develop a mature owned digital revenue engine.
- During the engagement≈ 3–4m KRW monthly
The rebuilt digital and operating platform established an owned online revenue channel generating approximately 3 to 4 million KRW per month.
- After handover≈ 30m KRW monthly
The channel continued growing after direct project management ended, supported by the operating platform established during the engagement.
The later monthly performance demonstrates continued downstream momentum. It followed the end of direct project management and is not presented as direct ownership of every subsequent gain.
Outcomes
- Increase in revenue
- ≈ 50%
- Reduction in operating costs
- ≈ 20%
- Monthly online sales during the engagement
- ≈ 3–4m KRW
- Digital-platform delivery cost than local estimates
- ≈ 90% lower
The commercial platform continued supporting growth after direct project management ended.
- Stronger owned digital presence and brand assets
- Wider channel-development opportunities
- Capacity released through more scalable fulfilment
- Stronger operating foundations for future growth
Turning commercial momentum into the next product strategy
- 01Stronger operating visibility
- 02Clearer market feedback
- 03Improved commercial performance
- 04Reinvestment capacity
- 05New product-development direction
- 06Wider international opportunity
The improved platform made market and commercial signals easier to understand. Korean and international feedback informed the direction of a new product line, while stronger performance created capacity for reinvestment into its development.
The UK, EMEA and US strategy required product choices suited to the regulatory and commercial expectations of those markets, connecting operating visibility and market intelligence to product strategy and wider international opportunity.
A business the client could understand, control and evolve
The engagement created clearer operating visibility, more scalable fulfilment, a commercially viable digital platform and stronger internal working practices. Hucord retained control over its systems, data and commercial direction, with a platform that continued supporting the business after handover.
Ownership meant the business could continue evolving the platform without surrendering control of its systems, data or commercial direction.
What this demonstrates
Systems-led turnaround
Connecting data, workflows, commerce and fulfilment so established market activity could support greater scale.
Commercial architecture
Making build, sourcing, portfolio, product and team decisions around business outcomes.
End-to-end delivery
Connecting strategy, technical implementation, operational adoption and growth activity.
